Leather, Fur & Suede Alterations

What we routinely work on

Leather and suede jackets — sleeve shortening, waist take-in, hem adjustments, replacing zippers, fixing torn seams and seam blow-outs, repairing lining tears, reattaching detached hardware. Leather and suede trousers and skirts — hems and waist adjustments with the same caveats as jackets. Leather handbags and small accessories — strap repair, lining replacement, zipper repair (yes, on bags, surprisingly often). Faux fur garments — hems, lining work, repair of bald patches. We do not work on real fur restoration (cutting and resewing pelts is its own discipline) but we can repair lining and handle minor seam work on fur garments.

Sleeve and hem shortening on leather

Leather sleeve shortening is harder than wool because every needle puncture leaves a hole. We use leather needles (chisel-tipped, not round), heavy bonded thread, and a slower stitch speed. The shortening usually requires opening the lining at the cuff, marking the new length on the leather from the inside, cutting from the inside seam line, and re-finishing the cuff edge. On jackets with topstitched cuffs we replicate the original stitching pattern. On corded edges we either re-cord or transition to a clean edge, depending on what looks best on the specific garment.

Waist suppression on leather coats

Taking in the waist of a leather coat usually means working at the side seams from the inside. We can typically take in 1–2 inches per side without the lining and pocket placement becoming awkward. Beyond that the alteration starts to show — the seam line shifts, the pockets move toward the side, the hem proportions change. For a deeper take-in we will sometimes advise selling the coat and buying a smaller size; leather alteration past a point is more expensive than a good used replacement.

What we will not do

Full pelt-level reshaping on real fur — that requires a specialised furrier. Major shape reconstruction on motorcycle leathers where the structural integrity matters for safety. Restoration of severely cracked or rotten leather — at a certain point the material is past saving and any alteration would fail under wear. Recolouring or dyeing on a deep colour change — leather refinishers handle that work better than we do, and we will refer you. Adding length where there is no leather allowance — leather is not generous with seam allowance and "letting out" rarely works.

When we decline, it is not a judgement on the garment — it is that the right outcome involves a different kind of specialist. We keep a short referral list of leather refinishers, furriers, and cobblers we trust, and will share that list at intake if your project falls outside what we do.

Materials we work with regularly

Full-grain and top-grain leather (jackets, coats, trousers, accessories) in all the standard finishes — aniline, semi-aniline, pigmented. Suede in both garment-weight and lighter-weight versions. Nubuck. Lambskin. Goatskin. Patent leather (limited — the patent finish is unforgiving). Faux leather and PU leather (these alter more like fabric than leather). Faux fur in all standard textile constructions. Shearling (the leather side is alterable; the wool side is a different kind of consideration).

Real fur vs. faux fur

Real fur is a craft category we touch only at the periphery — lining work on fur coats, hem rewinding, hardware repair, button reattachment. We do not cut pelts. Faux fur is a textile and we treat it as such; hems, lining replacement, and repair of worn patches are all within scope. Many "vintage fur" garments in customer closets are actually faux fur with a leather backing — the lining replacement work on these can extend their life significantly.

How to bring leather to the studio

Bring the garment in a breathable garment bag, not plastic (plastic can trap humidity and dull the finish). Wear or bring whatever you will wear under the leather garment when it is on — collar height of the shirt under a jacket matters for shoulder placement; the boot you wear with leather trousers matters for the hem. Mention any prior repairs or alterations to the garment, even from years ago — they affect what is possible now. Do not pre-clean immediately before bringing it in; we will handle pressing if pressing is needed.

Pricing and turnaround

Leather work is more expensive per garment than fabric work by roughly 1.5–2× because the labour is slower and the risk per stitch is higher. Turnaround is typically 7–10 business days for most jobs, sometimes longer for projects involving lining replacement. Rush is generally not available for leather — see the 48-hour rush page for what fits in that window, and assume leather does not.

Care after leather alteration

Treat freshly altered leather gently for the first wear or two. Avoid heavy moisture exposure (rain, snow) until the new seams have settled. Condition the leather around the seam area with a leather conditioner suited to the finish (we will recommend a specific product at delivery if asked). Hang on a wide wooden hanger that supports the shoulders, never on a thin wire hanger. Store away from direct sunlight; UV fades leather and dries it out, both shortening its life.

Sacramento context for leather wearers

Sacramento's climate is not the natural habitat of heavy leather coats — hot summers limit when they can be worn, and mild winters do not require them. Most local leather work we see is on lighter weights: motorcycle jackets, light leather blazers, dress trousers for evening occasions. Foothill customers (Auburn, Loomis, El Dorado Hills) wear leather more often and we see more substantial coat work from that direction. Customers in Sacramento and Folsom generally bring leather in for sleeve and waist adjustments rather than full reconstructions.

Lining replacement and inside work

A significant fraction of leather work is invisible from the outside — replacing the lining of a jacket where the silk or cupro has shredded after years of wear, repairing a torn lining at the underarm seam, replacing a pocket bag that has worn through. Lining work is one of the most rewarding leather projects: the outer leather is often still in perfect condition while the inside has fallen apart, and a few hours of work brings the garment back to fully wearable for another decade. We carry several weights of lining fabric in the studio — silk, viscose, cupro, satin — and will recommend based on the original lining's feel and the wearer's preference. Some customers ask for an upgrade (heavier or higher-quality lining than the original); we are happy to do that and the alteration is typically still cheaper than buying a comparable new leather jacket.

Inside detail work also covers replacing the inner pocket configuration. We can add an inside pocket where the original had none, deepen a shallow pocket, add a phone-sleeve pocket sized to the customer's device. The leather exterior is not touched in this work; everything happens through the lining. The result is a garment that looks identical from outside and works better for the wearer's daily life from inside.

When restoration crosses into refinishing

There is a hard line between alteration and refinishing. Alteration changes the shape and the construction; refinishing changes the surface — recolouring, recoating, fading correction, deep cleaning. We stop at the alteration line. If your leather jacket needs a colour boost, a polishing pass, or a dye repair, the right specialist is a leather refinisher, and we keep referrals to a couple of trusted ones in the Sacramento area. The handoff usually works in one of two directions: customer brings the garment to us for alteration first, then to the refinisher for the surface work, or the reverse. Frequently asked leather questions

Will the altered area look identical to the original? Visually very close on a well-matched alteration; the original construction details (topstitching pattern, edge finish) can be replicated. Can you remove cigarette smoke smell? No, that is a leather refinisher's job. Can you dye a leather jacket darker? Limited spot work yes, full recolour no — refer to a refinisher. How long should an altered leather jacket last? A well-maintained leather jacket that has been altered once should last another 10–20 years; alteration does not meaningfully shorten the garment's life when done correctly.

Do you work on motorcycle leather? Yes for non-structural adjustments — sleeve length, hem, lining. We do not modify CE-rated protection panels or the construction that holds them. Reach out with photos if you are not sure whether your motorcycle gear is alterable.
